I didn't update the nameservers in Namecheap. Do I have to do that first?

Yes, the domain must be active on Cloudflare first before you can transfer the domain registration. Note that you must keep using Cloudflare nameservers and after transfer you won't be able to transfer again for 60 days so make sure you do want to use Cloudflare for DNS and not just domain registration.
